how I handed back three client websites cleanly

Between late 2024 and 2025, we wrapped three full website builds at Nordic Design Collective and handed each one back to the client. All three were finished jobs. The contracts had been delivered. The sites were live. The clients had what they paid for and we had what we were owed. That's what a clean handback looks like in agency work. A finished engagement that closes without drama.

This was the early period of NDC. We were finding our footing, figuring out what we wanted the company to be. I'm writing about these three now because the part most operators get wrong about a clean handback is the part they think they don't have to think about.

the handback itself is the easy part

The mechanics are standard. Each handback included the domain, the code, the design files, and the CMS access. Two of the sites were on Webflow, one was on our Vercel stack. The actual delivery looked the same in every case: organize the assets, transfer ownership, walk the client through what they're getting, send a final invoice, close it out.

I have a checklist for it. Most agencies do. The checklist is not the hard part.

What makes a handback feel clean is whether the engagement was set up to end cleanly in the first place. That happens at the front, not the back.

the playbook is at the start

We run every engagement through a discovery process. Before any design work begins, we sit down with the client and define what they actually need, what they actually want, and what they actually have to work with. The discovery output becomes the contract. The contract spells out every deliverable in language that doesn't leave room for "I assumed you'd also do X."

Then we propose the designs and get sign-off in writing before anything gets built. Sign-off is its own checkpoint. Once it lands, the build phase is execution against approved designs, not a negotiation.

By the time the site is live and ready to hand over, there's nothing to argue about. The contract names what was promised. The signed-off designs match what got built. The build matches what got delivered. The client has agreed to the work three times before they ever see the final site.

That's the playbook. It sounds obvious. In practice it's where most agencies leak.

what I changed during this period

These three engagements taught me something about contracts that I have carried into every engagement since.

A contract that defines deliverables is necessary but not sufficient. A contract also has to define what happens when priorities change after sign-off. Even when designs are approved in writing, clients sometimes want to take the work in a different direction after the build is underway or finished. If the contract doesn't anticipate that, the cost of the new direction falls on you.

I updated our standard contract during this period to cover scope changes after sign-off. The language is plain: changes after approval get re-quoted as change orders, with a separate signature and a separate line item on the invoice. The point isn't to fight clients about it. The point is that the boundary is named before anyone needs to use it.

why this matters now

By the end of 2025, I had decided to shift NDC's center of gravity from full client website builds toward product development. We still take on engagements, but the bar is higher and the engagement shape is different.

These three handbacks happened on the way to that decision. None of them ended because of friction with the client. They ended because the work was finished. That is the version of "handed back" I'm describing here, and the playbook above is what made the difference between three engagements that closed cleanly and three engagements that would have stayed open in awkward ways long after the invoice was paid.

If you run an agency or a studio, the lesson is straightforward. Front-load the discipline. Define the deliverables before the work starts. Get the designs approved in writing before anyone touches a build. Write the contract so that the ending is already understood at the beginning.

The handback is the easy part. The contract is the easy part. The discovery is the work that makes the rest of it work.
